AI consulting from engineers who build what they recommend

Fixed fee engagements that end in a written answer: whether a use case is worth building, what it would cost to build and run, and what GDPR and the EU AI Act ask of it. If you go ahead, the same team can build it, and the fee comes off the build.

Overview

How we approach this work.

Our AI consulting services are fixed fee engagements for companies that are still deciding. Each one ends in a document you keep: a decision, the reasoning behind it, and a number. We are a Zagreb based engineering company that has shipped more than 28 AI projects to production since 2022, so the advice comes from people who have had to make it work after the slides were presented.

The large consultancies are good at AI strategy for very large companies. For a business of 20 to 750 people the useful question is narrower. This use case, this data, this budget, these regulations. Is it worth doing, and what would it really take? That question needs an engineer who has seen the data problems and the running costs, not a framework.

If you already know what you want built, you do not need any of this. Ask for a project estimate instead and we will scope the build directly.

What you get

Concrete deliverables.

01

AI readiness assessment

Two weeks, €9,500 to €14,000. Your data, your processes and your systems against the use cases on the table. A shortlist with expected return, a compliance position and one costed first build.

02

EU AI Act and GDPR position

Which risk class each AI feature falls into, what that obliges you to do and by when, and what to build into the system so the record exists when someone asks for it.

03

Five day AI review

€4,500 to €6,500. For a pilot that stalled or a feature that misbehaves in production. We read the code, the prompts, the eval and the costs, and write down what to fix first.

04

Discovery week before a build

One week at a fixed fee. For when you know what you want and need one defensible number and a written scope before you commit a budget.

05

AI due diligence for investors

Two to four weeks, €18,000 to €35,000. For investors and acquirers looking at an AI company: whether the technology does what the deck says, and what it would cost to keep it doing that.

06

Fractional AI and technical lead

€3,500 to €6,000 a month, three months minimum. A senior engineer who sits in your decisions, reviews vendors and keeps the AI work honest while you hire or grow.

How we do it

The process, in four phases.

01

A short call

Thirty minutes, free. You describe the situation, we ask the questions that decide which engagement fits, or whether you need one at all.

02

A fixed proposal

Scope, duration and fee in writing within one business day. No day rates that stretch and no change requests halfway through.

03

The work

Sessions with the people who run the process, a look at the real data and systems, and our engineers testing the parts that are cheap to test.

04

The document and a decision

A written answer you can take to your board, presented to whoever decides. You keep it whatever you decide next.

Scope

What we look at.

Models and platforms

Anthropic Claude, OpenAI, Google Gemini, Mistral, open weights on vLLM, AWS Bedrock, Azure OpenAI, Vertex AI, and the EU region options for each.

Systems and data

Your CRM, ERP, document stores and databases, with SAP, Dynamics, Salesforce, NetSuite and Odoo the most common. Data quality, access and ownership come first.

Regulation and risk

GDPR processing basis and data residency, EU AI Act classification and timeline, vendor terms with model providers, and what a sensible internal AI policy looks like at your size.

Outcomes

What you walk away with.

  • A written decision with its reasoning, not a list of possibilities.

  • A number for the next step, so the budget conversation starts from a figure rather than a range.

  • A team that can build it if you want one, and a document you can hand to another supplier if you do not.

In depth

What AI consulting costs with us

We publish our fees because most of the market does not, and because the second question in nearly every call is about price. We do not sell hours. Every engagement has a fixed scope, a fixed fee and a document at the end.

  • Five day AI review of one system or pilot: €4,500 to €6,500.
  • AI readiness assessment, two weeks: €9,500 to €14,000.
  • AI due diligence for an investment or acquisition, two to four weeks: €18,000 to €35,000.
  • Fractional AI and technical lead: €3,500 to €6,000 a month, three months minimum.
  • Assessment fees come off the first invoice if we go on to build what we recommended, on projects above €50,000, valid for six months.

Which engagement fits your situation

Most people who contact us know their situation but not the name of the thing they need. This is the short version of the conversation we have on the first call.

  • Someone proposed an AI project and you are not sure it is worth it: the readiness assessment.
  • You run an AI feature in production, or plan to, and need to know what the EU AI Act means for it: the five day review for one feature, the assessment for several.
  • A pilot demos well but has not reached real users in three months: the five day review.
  • You know exactly what you want built and need a real price: discovery week, or simply a project estimate.
  • You are investing in or buying a company whose value rests on its AI: due diligence.
  • Nobody senior owns technology decisions and AI vendors are calling: a fractional lead for a few months.

Advice from people who also build

An adviser who has never shipped an AI system tends to underestimate the same three things: how messy the data is, how much evaluation costs, and what the system costs to run once real users arrive. Those are exactly the things that sink projects in month five.

We build AI systems for a living, so our assessments are written by the people who would have to deliver them. That cuts both ways. We will tell you when something is cheaper to buy than to build, when a rule would do the job better than a model, and when the honest answer is not yet. We have written that report more than once, and a consultancy that never has is not really assessing anything.

Who this is for, and who it is not for

It fits companies of roughly 20 to 750 people, in the EU or selling into it, where AI would touch real systems and real customer data. Founders, CTOs, operations leads and boards who want a straight answer before committing budget.

  • Not for a 60 page AI strategy deck for a group board. A large consultancy is the better call for that.
  • Not for an initiative with a total budget under about €25,000. Spending half of it on assessing the other half is a poor split, and we will point you to a good tool instead.
  • Not for a generic need a product already covers. If a tool at a few hundred euros a month solves it, that is our recommendation, free of charge.

FAQ

Frequently asked.

What does an AI consultant actually do?

A good one answers a specific question with evidence: is this use case worth building, what would it cost to build and run, what do the regulations require, and what should happen first. The output should be a written decision with reasoning and a number, not a list of possibilities.

How much does AI consulting cost?

With us, €4,500 to €6,500 for a five day review, €9,500 to €14,000 for a two week readiness assessment, and €18,000 to €35,000 for due diligence. A fractional AI lead is €3,500 to €6,000 a month. All fixed fee, and assessment fees come off the build if we do it, on projects above €50,000, valid six months.

Do you charge by the hour?

No. Hourly billing rewards the consultant for taking longer. Every engagement has a fixed scope, a fixed fee and a document at the end, so you know the cost before you start.

Is AI consulting worth it for a small business?

Only when the decision it informs is bigger than the fee. If your whole AI budget is under about €25,000, a good off-the-shelf tool and a free first call are usually the better use of the money. Above that, two weeks of assessment is cheap insurance against building the wrong thing.

What is the difference between AI consulting and AI development?

Consulting answers whether and what to build. Development builds it. We do both, which is the point: the assessment is written by people who would deliver it, and if you go ahead, the fee comes off the build.

Can we take your assessment to another supplier?

Yes. You own the document. Building it in house or with someone else is a legitimate outcome, and you owe us nothing further.

Not sure it is worth building? Ask us first.

Tell us what you are considering. We reply within one business day with whether an assessment makes sense for you, which one, and what it would cost.
